Why your face-to-face program needs an audit
A canvass program is a complex operation with multiple failure points: field operations, vendor management, payment processing, data quality, QA systems, training, and donor experience. Each of these systems can degrade independently, and most degradation is invisible in aggregate reporting. You need an audit because aggregate numbers lie.
The AFP Fundraising Effectiveness Project reported overall donor retention at 42.9% in 2024 and first-time donor retention at 19.4% — the lowest ever recorded. Within that landscape, face-to-face programs carry the most operational complexity and the widest performance variance. The median US street retention is 33%. US door-to-door programs with strong governance hit 55%. That 22-point gap is entirely explained by operational differences that an audit would identify.

What a vendor tells you versus what an audit reveals
Vendors report what they are incentivized to report: acquisition volume, average gift, and cost per signup. These are input metrics. They tell you what was purchased, not what was produced.
An independent audit reveals what vendors do not report: retention by cohort, early cancellation rate by canvasser, payment decline rates, qualification rates, QA rubric compliance, donor experience quality, and cost per retained donor versus cost per acquired donor. The gap between vendor reporting and audit findings is usually significant. That gap is where your money goes.

The seven areas a comprehensive audit examines
A real face-to-face fundraising audit is not a vendor performance review. It is a systematic evaluation of every component that determines whether the program produces net revenue. Here are the seven areas and what "good" looks like in each.
1. Retention and unit economics
The financial foundation of the audit. Data analysis and unit economics baselines retention by cohort, model (door, street, mall, event), vendor, and — where data permits — by individual canvasser. The audit maps churn curves, calculates cost per retained donor, projects lifetime value, and identifies break-even timelines.
What good looks like: Twelve-month retention above 50% for door programs, above 40% for well-governed street programs. Cost per retained donor declining as the program matures. Break-even within 18-24 months. Cohort data available at the granularity needed to diagnose problems.
Red flags: No cohort-level data available. Retention reported only as an aggregate average. Break-even timeline extending beyond 30 months. Cost per retained donor increasing quarter over quarter. Nobody can answer "what is our twelve-month retention by vendor?"
2. Vendor governance
For vendor-operated programs, governance is the primary determinant of quality. The audit evaluates contracts, incentive structures, reporting requirements, scorecard usage, QA protocols, and enforcement mechanisms. Vendor governance and contracting is what separates governed programs from purchased programs.
What good looks like: Contracts with retention-linked incentives. Scorecards tracking retention-predictive metrics reviewed weekly. QA clauses with specific rubric requirements and enforcement. Regular escalation reviews. Vendor data transparency.
Red flags: Contract pays per signup with no retention accountability. No scorecard. QA clauses are vague or unenforced. Vendor controls all performance data. No escalation protocol. The vendor relationship is "set and forget."
3. Quality assurance
The audit evaluates the full QA system: rubrics, observation protocols, feedback cadence, coaching triggers, and whether QA actually changes canvasser behavior. Effective QA is a system, not a checklist.
What good looks like: Written rubric aligned with retention-predictive behaviors. Systematic observation schedule (not random or infrequent). Coaching protocol that connects observation findings to training interventions. Data showing that QA-flagged canvassers improve or exit. QA findings feeding back into training content.
Red flags: No written rubric. QA happens sporadically. Observations are subjective rather than rubric-scored. No connection between QA findings and coaching actions. QA data is not tracked or analyzed. Canvassers with consistently poor quality scores remain active.
4. Payment health
Payment infrastructure determines the long-term health of the donor file. The audit evaluates payment method mix, decline rates, retry logic, recovery workflows, and updater service usage. Payment failure prevention is infrastructure, not an afterthought.
What good looks like: EFT/bank debit at 60%+ of new signups. Smart retry logic configured and active. Updater services enrolled. Recovery sequences for failed payments. Monthly decline rate below 10%. Recovery rate above 50% of declines. EFT retaining at 88-94% annually. Credit card retaining at 69-84%.
Red flags: Credit card dominant (60%+ of file). No retry logic or basic retry only. No updater service. No recovery workflow. Decline rate above 15%. Recovery rate unknown. Payment health not reviewed monthly.
5. Field operations
The field operations audit evaluates what is actually happening in the field: canvasser behavior, director oversight, site management, team culture, compliance, and the gap between written standards and operational reality.
What good looks like: Canvassers consistently following qualification protocols. Directors present and coaching. Sites selected for donor quality, not just foot traffic. Team culture supports quality over volume. Compliance with permitting, identification, and regulatory requirements. Mystery shopping results align with internal QA findings.
Red flags: Canvasser behavior does not match written standards. Directors absent or passive. Sites chosen for volume regardless of donor quality. Pressure tactics observed. Compliance gaps. Mystery shopping reveals experiences significantly worse than internal QA reports suggest.
6. Donor experience
The donor experience audit follows the donor journey from canvass interaction to active file member. Initial interaction quality, data capture accuracy, payment processing, welcome sequence, expectation setting, and early-life stewardship.
What good looks like: Donors report understanding the commitment they made. Data accuracy is high (names, addresses, payment details correct). Welcome sequence deploys within 24-48 hours. First-gift acknowledgment is timely and reinforces the value of the commitment. Stewardship touchpoints in the first 30 days reduce early cancellation.
Red flags: Donors report not understanding the commitment. High data error rates. No welcome sequence or delayed by weeks. No first-gift acknowledgment. No stewardship touchpoints in the first 30 days. Early cancellation concentrated in the first 14 days (indicating regret churn).
7. Staffing and training
The audit evaluates the people system: recruitment, training, onboarding, performance management, compensation, career pathways, and staff retention. The quality of the people system directly determines the quality of donor interactions.
What good looks like: Recruitment system with screening that predicts canvasser retention. Structured training with measurable skill progression. Ongoing coaching connected to QA findings. Performance management framework with clear expectations, coaching triggers, and consequences. Compensation structure that rewards quality. Career pathways that retain high performers. Staff tenure measured in months, not weeks.
Red flags: No screening criteria beyond availability. Training is two days or less with no ongoing development. No performance management framework. Compensation based entirely on signup volume. No career progression. Average canvasser tenure below 60 days. High-performing canvassers leave because there is no path forward.
Why most organizations do not audit until it is too late
The reasons are consistent across organizations. Understanding them is the first step toward not repeating the pattern.
The vendor says everything is fine
The vendor reports acquisition volume and average gift. Both look good. The vendor has no incentive to surface retention problems because their payment is tied to signups, not survival. The nonprofit accepts the vendor's reporting as the full picture because there is no independent data source to contradict it.
Aggregate reporting hides the problem
Overall program retention might look acceptable because strong door-to-door cohorts mask collapsing street cohorts. Or because older, higher-retention donors on the file offset new cohorts with 25% twelve-month retention. Aggregate averages are the most dangerous metric in canvass management. Without cohort-level analysis, the problem is invisible until the file composition shifts and the average suddenly drops.
Nobody owns the question
An audit requires someone to ask "is this program actually working?" That question implies the possibility that it is not. In organizations where the canvass program is championed by a specific leader, the question feels threatening. In organizations where canvass management is spread across departments, nobody has the authority or incentive to ask it. The question goes unasked until the board asks it — usually after retention has already collapsed.
